# India Unit Economics — Launch Sexual Wellness

**Research date:** 28 August 2026

## Objective

Determine which product architectures can support a profitable India launch after all meaningful costs, rather than confusing factory gross margin with business gross margin.

## Cost stack

For each SKU calculate:

**Net realised selling price**

minus

1. GST/tax effect as applicable
2. product landed cost
3. Indian inbound freight
4. customs / import charges as applicable
5. packaging and relabelling
6. payment gateway / COD leakage
7. pick-pack and fulfilment
8. reverse logistics / expected returns
9. warranty / replacement reserve
10. customer acquisition cost
11. discounts / promotions
12. marketplace fees where applicable

= **contribution profit per order**

## Planning FX

For early screening, use ₹88/USD as an illustrative planning rate. Replace this with the actual purchase-date rate and supplier quotation before any purchase decision.

## Sensitivity example

For a $0.75 factory-cost item, factory value is approximately ₹66 at ₹88/USD. If all-in landed cost before fulfilment/marketing were 1.5×, 2.0× or 2.5× factory value, the resulting product cost would be roughly ₹99, ₹132 or ₹165.

At a ₹1,499 consumer price, that corresponds to a **pre-selling-expense gross margin of approximately 93%, 91% or 89%** respectively. These figures are deliberately labelled as sensitivity analysis; they are not forecasts because the actual India import treatment is still a material uncertainty.

For a $3 product, the same 1.5×–2.5× landed-cost sensitivity gives approximately ₹396–₹660 before fulfilment, payment, returns and marketing. At ₹2,999 retail, that would imply approximately 87%–78% pre-selling-expense gross margin.

## The commercial trap to avoid

A product can have a spectacular factory-to-retail spread and still be unattractive if:

- it is difficult to import;
- quality is inconsistent;
- returns are high;
- battery failures are frequent;
- customer acquisition is expensive;
- customers perceive it as a commodity;
- the supplier is unreliable;
- the product is easily price-compared;
- or the business cannot build trust around it.

## First-order financial architecture

### Test inventory

Target 10 sampled products, but do not buy 10 commercial cartons. Samples are for validation.

### First commercial order

After validation, target approximately 3–5 SKUs, with the first order deliberately diversified rather than maximising volume on one unproven SKU.

### Reorder trigger

Reorder only when the product has demonstrated:

- acceptable defect rate;
- acceptable return rate;
- positive contribution margin after marketing;
- reliable supplier lead time;
- repeatable quality;
- and sufficient sell-through velocity.

## Initial target economics

For the first launch, prefer products that can plausibly achieve:

- retail price: ₹1,499–₹3,999;
- landed product cost target: <=25% of net realised selling price;
- contribution margin before fixed overhead: >=45%;
- low return/defect exposure;
- bundle attach opportunity;
- repeat or upgrade path.

These are **management targets**, not market facts.

## Why bundles matter

A ₹1,499 standalone device may be difficult to advertise profitably if customer acquisition consumes a large fraction of the order value. A ₹2,999–₹3,999 kit can absorb the same acquisition event across multiple items while increasing perceived value.

A starter kit should therefore be designed around:

- one hero device;
- one low-cost complementary consumable/accessory;
- premium-feeling packaging;
- a useful guide;
- and a natural upgrade path.

## Current Indian benchmark evidence

Current Indian retail pages show entry bullets around ₹999–₹1,999, rose products around ₹1,499–₹3,999 and smart/couples products ranging from approximately ₹2,599 to ₹20,000+, with premium international products substantially higher. citeturn3search8turn3search1turn3search2turn3search0

Lubricants provide a lower-priced attachment layer: current Indian retail listings commonly show 50 ml products around ₹169–₹399 and premium products around ₹499–₹569. citeturn5search0turn5search1turn5search4

## Decision rule

The homepage hero product should be chosen only after the first 10 samples are scored and the India import route is validated. Until then, the website should present the **category opportunity**, not pretend a specific factory SKU is already the winning product.
